The challenge
Eighteen hundred custom Jira projects had accumulated over years, each configured by whoever needed it at the time. No two behaved the same way, no change could be made without an unknown blast radius, and assembling a portfolio report took six weeks of manual work — by which point it described a company that no longer existed.
What we did
- Audited the full estate — every project, workflow, field, and integration, including the instances nobody owned.
- Collapsed 1,800 custom project configurations into 14 standardized, governed templates.
- Migrated from on-premise Data Center to Atlassian Cloud, deploying Jira, Jira Align, and Jira Service Management as one platform rather than three tools.
- Established a unified portfolio view sourced directly from the systems the work runs on.
- Put ownership and configuration governance in place so the estate does not re-fragment after we leave.
