The challenge
The organization assumed it could become a high-performing software product company by reorganizing the teams it already had. The reorganization happened. The delivery problem did not move, because nothing about how the work was defined, staffed, or measured had changed.
What we did
- Embedded a full-time operator as Executive Software Director Advisor, in the role rather than adjacent to it.
- Benchmarked talent against Silicon Valley standards to establish what the levels actually needed to mean.
- Recruited external engineering leadership into the roles the benchmarking showed were missing.
- Defined the "glue roles" — the cross-team responsibilities that held delivery together and appeared on no org chart.
- Built a Talent Ladder framework and a "Software Factory" roadmap across four pillars: toolchain, recruitment, talent assessment, and software quality.
